This is the kind of issue that anyone could face here, I heve faced it sometimes, so now I'll teach you how to solve it.
It's very simple.

Let's take a look at my ally austrian army attacking poor Rumania:

Now we can see that the portrait for general David von Rohnfeld is missing, so now we open our Pride of Nations\VGN\GameData\Models and look for his file (you have to be patience, because there are literally thousands of files there, but with time you get used to do it quickly). Ok, so now I've found his file is the 8134-Aus_Rohnfeld3, then I open it using wordpad:

I open the file.

In the line Portrait it says: Portrait = Unit_AUS_Rohnfeld.png so we have to open go to Pride of Nations\VGN\Graphics\Units\Leaders Units and find his portrait.

As you see there's a little mispelling in his portrait's name that the model's file relate to, in the model file it's Rohnfeld and in the portrait file it's Rhonfeld, so then you choose to correct either the model or the portrait for them to match. So I choose to rename the portrait to the models file that has the correct name.

Now they match, but before making any change to the files in the models folder you need to erase the file Models.Cached, that is always found at the end of the models file, then you open the game and it's going to takea while longer to load as the game's going to recreate the Models.Cached file after the new configuration of the files. Just wait it to load and the portrait should be displayed correctly.

Oh yeah, and the final result is this one! (sorry for taking so much time to post it, it's because I was a little tired/sedated as I'm currently fighting an infection so I fell asleep here).
